Labelling and tracking boxes in a reusable pool without a software project
You cannot manage trips per box if you cannot tell a second-trip box from a fifth-trip one. Four tracking methods ranked by cost and durability, and the one number worth measuring.

Track a reusable box pool at the batch level, not the individual box. Stencil or stamp a cycle mark at each return, count the pool in and out by load, and measure one number — average trips per box. Individual serialisation with barcodes rarely pays back on a container worth twelve dollars.

Somebody in every closed-loop conversation eventually suggests barcodes. It is worth thinking through carefully, because the answer is usually no, and the reason is instructive.
What you actually need to know
One number: average trips per box. It tells you whether the pool is healthy, whether dock discipline is holding, and what your real cost per fill is. Everything else is detail.
You do not need to know that box number 4,417 is on its third trip. You need to know that the pool as a whole is averaging 3.4 and that it was 2.9 last quarter.
Four methods, ranked
1. Batch counting — free, and enough for most pools
Count boxes out and boxes back, by load, on the paperwork you already produce. Attrition is the difference. Trips per box comes from total fills divided by boxes purchased over the period.
It is coarse and it is correct in aggregate. For a pool under a few thousand boxes this is genuinely sufficient.
2. Cycle marks — a few cents, and surprisingly useful
A stencil or stamp on the same spot every time a box passes through grading. One mark per trip. Anyone can read a box's history from six feet away, and you can sample the population to get a real distribution rather than an average.
The operational benefit is bigger than the data benefit: a crew that can see a box is on its fifth trip treats it differently from one that looks anonymous.
3. Batch or lot labels — cheap, moderately durable
Adhesive labels identifying a batch rather than an individual box. Good for tracing a group through a season or a programme. The failure mode is adhesion: labels on corrugated in a humid warehouse do not stay on forever, and a label that half peels is worse than none.
4. Individual serialisation with barcodes or RFID
Technically fine, economically difficult. A scan point at every touch, a database, a person maintaining it, and tags that survive a container's life. On a twelve-dollar box with a three-year working life, the payback is hard to find.
What to record at each return
- Count in, count out. Non-negotiable, and it is where attrition becomes visible.
- Grade distribution of returns. A shift from A toward B tells you something changed on a dock.
- Attrition cause: crushed, wet, cut, or never came back. Four buckets is enough and each one points at a different fix.
- Repairs performed, so you know your reconditioning rate — 15 to 25 percent is normal.
The numbers to watch

That last row is the interesting one. Boxes that never come back are usually not lost — they have been repurposed on the receiving floor because they were useful. That is not theft, it is a signal that somebody needs boxes and nobody asked them.
Reporting that survives scrutiny
Whatever you measure, publish the method alongside the number. A trips-per-box figure with no stated method is a marketing claim. Our own programme statements carry the calculation on the same page as the result, specifically so a customer's ESG team can audit it rather than take our word for it.
