The four things that decide whether it works
Density
If you cannot accumulate roughly 400 knocked-down boxes before the return truck leaves, freight per box swallows the savings. The fix is usually consolidation rather than volume — three sites on one lane returning to a single collection point beats each running half-empty.

Discipline
- Boxes never touch bare concrete. It wicks moisture straight into the bottom board.
- Knock down within 48 hours of emptying. Standing empties get crushed and disappear.
- Cut across the top flap, never down a corner. This one habit is worth about a trip and a half.
- Sort at the moment of emptying, by the person who just looked inside.
A repair path with an owner
Roughly 15–25% of returned boxes need something. If nobody owns that step, damaged boxes filter back into the pool, fail in service, and everyone concludes reusable does not work. In our programs the repair path is ours.
Sizing a pool
Total boxes in circulation = weekly consumption × loop time in weeks × 1.25 safety factor. A plant filling 300 boxes a week on a two-week loop needs roughly 750 boxes in the pool. The safety factor covers attrition, the box sitting on someone's dock a day longer than planned, and the week your volume spikes.
What the numbers usually look like
A mid-size processor running 1,200 boxes a month at $12 landed spends around $172,000 a year. The same operation on a closed loop averaging 3.4 trips per box with 15% attrition typically lands between $68,000 and $95,000 — plus a materially smaller waste haul bill, because corrugated that used to go into a compactor now leaves on a trailer.

What is the minimum pool size?
About 300 boxes in circulation. Below that, standing orders with buyback beat a formal pool on paperwork alone.
Who owns the boxes?
Either model works. Most customers buy the pool and we maintain it; some prefer we own it and charge per trip. The second option costs more per cycle but keeps it off the balance sheet.
What happens to boxes that fail?
They are pulled, baled, and you get the fiber credit. Replacements enter the pool at the grade you specified.
How long before it pays back?
Usually two full loop cycles. If your loop is two weeks, that is about a month before the arithmetic is visibly positive.
